CHALLENGE

SOS Moving — a moving company in a highly competitive market (CPC $15–25 per click on 'movers near me'). Starting problems: no marketing system — leads come chaotically; CPA $180+ with average ticket $800–$2,500; no call tracking — unclear which ads work; CRM in Google Sheets — leads get lost; no follow-up system — 60% of leads don't get a timely response; unoptimized website — 70%+ bounce rate. Competitors (large chains) outbid on Google with budget. Stage 1 goal — build a profitable and scalable lead generation machine. Stage 2 — turn accumulated experience, data and algorithms into a standalone AI SaaS product for the entire moving industry.

Google Ads: $400K+ budget, CPA reduced by 40%

Launched and scaled Search, Performance Max and YouTube campaigns. Segmentation by move type (local, long-distance, commercial, piano, storage) and geo-zones. Granular bid management by hours and days of week (peak leads — Tuesday–Thursday, 10:00–14:00). Negative keywords: 500+ phrases. Constant optimization: CPA reduction from $180 to $108 while simultaneously growing order volume 3x. Smart bidding + offline conversion import from CRM for optimization not by leads, but by closed deals.

SEO: from zero to 15K+ organic visits/mo

Full technical audit and fixing 200+ errors. New architecture: service pages for each move type (47 pages), location pages for 120+ cities. Schema markup (LocalBusiness, FAQ, Review, HowTo). Content strategy: moving guides, cost calculators, checklists, 'how much does it cost to move from X to Y' — content for every funnel stage. Result: organic traffic growth from 800 to 15,000+ visits/mo in 18 months.

End-to-end analytics: from click to closed deal

Integration of GA4 + CallRail + HubSpot into a unified system. Every call is recorded, AI-transcribed, linked to keyword, campaign and ad group. HubSpot: custom pipeline (New Lead → Estimate → Booked → Completed → Review), automated follow-up SMS and email (response to lead in <2 minutes), lead scoring by move size, distance and urgency. Weekly Looker Studio dashboards: CPA, ROAS, LTV by each channel and move type. Client sees real ROI for every dollar for the first time.

AI Moving: from client project to SaaS product

Based on 10,000+ processed orders, call recordings and operational data, we created AI Moving — an AI platform for moving companies. Key modules: automatic move cost estimation by apartment photos (computer vision), AI chatbot for 24/7 lead qualification (converts 35% of after-hours leads that were previously lost), route and crew optimization, predictive analytics for seasonality and demand. From client project — to standalone B2B SaaS with subscription for moving companies across the US.
